Surfaced by gateway operation op_1778562908222_agt_NJvXCk2d87mc_tpc_ZinGS4jFQRdM_e35CmfIi:

ProviderBizError — messages.1.content.2.image.source.base64:
  image exceeds 5 MB maximum: 6275800 bytes > 5242880 bytes

🔀 Description of Change

Anthropic's 5MB image cap is enforced on the base64-encoded payload, not the binary file. Base64 inflates the original by ~4/3, so a 4.7MB binary file becomes 6.27MB once encoded and trips the limit.

The previous MAX_IMAGE_BYTES = 5 * 1024 * 1024 was compared against file.size / buffer.length (binary). That meant images sitting between 3.75MB and 5MB binary slipped through the progressive shrink loop without being resized further, then blew up on Anthropic's side.

Fix: lower the threshold to floor(5MB × 3/4) ≈ 3.75MB in both code paths so the existing progressive shrink loop keeps going until the encoded payload is safely under the cap.

Affected files:

  • packages/utils/src/compressImage.ts — frontend canvas compressor (chat upload path)
  • src/server/services/aiAgent/ingestAttachment.ts — server-side Sharp fallback (bot adapters / external platform uploads)
  • packages/utils/src/compressImage.test.ts — update the constant assertion

🧪 How to Test

  • Tested locally (bunx vitest run src/compressImage.test.ts in packages/utils — 18/18 pass)
  • Added/updated tests (constant assertion updated to the new value)
  • No tests needed

Repro before the fix:

  1. Upload a JPEG or PNG sized between ~3.8MB and ~4.9MB (binary) into a chat.
  2. Frontend reports compression but file size still > 3.75MB.
  3. Send to a Claude model → image exceeds 5 MB maximum ProviderBizError.

After the fix the progressive shrink loop continues past the old early-exit, returning a file ≤ 3.75MB binary (≤ 5MB base64).

📝 Additional Information

3.75MB binary × 4/3 = 5MB base64, which lines up exactly with Anthropic's documented cap. No behaviour change for files already ≤ 3.75MB or already > 5MB binary.
