Imageready : problem with frames

I use Photoshop 7 and Imageready and I'm having a terribly frustrating problem with animation. I've put all my layers together in PS7 and jumped to Imageready in order to animate. However, although the Layers pallette shows all my layers as normal the Animation pallette only shows the last layer. According to it, all seven layers are the same - the last layer. All my frames are visible in the Layers pallette. Also, when I click the arrow for options the 'make frames from layers' option is shaded out.

I've looked through all the memories and have been on a demented trip around Photoshop help sites, all to no avail. I'm not all that up on IR so I know it's probably something stupid I've done - but what?! I'd be most grateful if anyone has any ideas. Thank you!
