Summary

hermes update no longer SIGKILLs in-flight agent runs, and gateway users get "still working" status every 3 min instead of 10. Reported by @geoffwellman + @ANT_1515 on X — the long tail of "agent gives up mid-task" complaints on Telegram.

Composes with #14728 (which tightens what happens AFTER systemd's TimeoutStopSec fires); this PR avoids hitting that escalation in the first place by draining gracefully.

Root cause

  1. cmd_update called systemctl restart hermes-gateway blindly. systemd sent SIGTERM, then SIGKILL after TimeoutStopSec. Agents on long terminal commands got killed mid-task.
  2. gateway_notify_interval defaulted to 600s (10 min). On weak models that spin for 9 minutes producing 60-char output, the first "still working" ping fired ~30s before the model finally answered. Users assumed the bot was dead and /restarted — killing real runs and reinforcing the perception.

How the graceful path works

  1. systemctl show --property=MainPID --value → gateway PID
  2. os.kill(pid, SIGUSR1) → gateway's existing handler runs request_restart(via_service=True) → drains in-flight agents (up to agent.restart_drain_timeout, default 60s) → exit(75)
  3. systemd's Restart=on-failure (+ explicit RestartForceExitStatus=75 on newer units) respawns it
  4. Verify is-active → done. If anything in this chain fails, fall through to the old systemctl restart path (with fix(gateway): kill tool subprocesses before adapter disconnect on drain timeout #14728's tool-subprocess reaping for damage control).

Drain budget: max(restart_drain_timeout, 30s) + 15s margin so the drain loop + clean exit have room before fallback fires.

Backward compat

  • Older systemd units lacking Restart=on-failure or RestartForceExitStatus=75: gateway exits gracefully but isn't respawned → fallback systemctl restart fires (current behavior).
  • Older gateways without SIGUSR1 handler: os.kill succeeds but nothing happens → drain times out → fallback fires.
  • launchd and manual-PID paths unchanged (already drain-aware via existing SIGTERM handlers).
  • Users who liked the 10-min ping cadence: agent.gateway_notify_interval: 600 in config.yaml restores it.
