Build-Operate-Transfer (BOT) with DAC.digital
Establish an Expert Team in Poland and Expand Your Operational Capabilities
Are you considering international expansion to Central and Eastern Europe? DAC.digital’s Build-Operate-Transfer (BOT) model can help you navigate the process’s complexities and simplify the setup of your dedicated team or subsidiary. Partner with us to access a nearshore or offshore development team of local experts and secure your market position in Poland.
How Does Our BOT Model Work?
An experienced team recruits and onboards experts with the skills you are looking for, establishes infrastructure in Poland, and sets up essential processes to ensure a strong foundation for your project.
Your day-to-day operations, project management, and team scaling are professionally managed to ensure high performance and alignment with your business goals.
Once the setup is fully operational and self-sustaining, you are given full control of the team and processes.
Why should you use the BOT model? Because it allows you to take over a fully functional team while minimizing setup risks, reducing initial costs, and speeding up your time-to-market.
Our Clients’ Success Stories
40 Devs for Europe’s Biggest B2B Auctioning Platform
After acquiring several ecommerce companies, TB Auctions required a scalable solution to integrate all systems into a single platform capable of handling multiple transactions and systems (multiple APIs, payments, etc.). At the same time, the client needed to incorporate new functionalities to improve the user experience.
To meet the client’s requirements, DAC.digital assembled a dedicated, full-time, cross-technology team solely focused on this project.
Initially, we started with one person (Senior Fullstack Developer) working on the project on our side. As TB Auctions highly appreciated their technical expertise, the client requested adding extra experts, comprising mostly regular, mid, and senior Kotlin specialists, a team of juniors and frontend experts (Angular and REACT), as well as DevOps, .NET, and QA automation specialists.
The team we built worked as part of the client’s larger team, making up 50% of the client’s technology department.

Specialized Team For a Passwordless Authentication Solutions Provider
HYPR, providing companies with passwordless authentication mechanisms for enhanced security, struggled to find the right talent to develop innovative solutions. The client was based in the United States, where the demand for skilled professionals is high, and many prefer to work for large corporations rather than small companies.
To complete their project, HYPR expanded their engineering team and hired skilled professionals from abroad. They approached DAC.digital to find the best talents.
We provided the client with a team of full-stack developers proficient in React and Kotlin, backend developers with Kotlin expertise, an Android developer, and an iOS developer. Initially, the client brought on board only a couple of individuals but after being highly satisfied with our employees’ performance, HYPR proceeded to hire the next members of the team.
DAC.digital’s experts supported HYPR in improving their passwordless authentication solutions to offer enhanced security and integrating them with various platforms. They also got involved in weekly maintenance shifts, fostering a long-term partnership.

Different BOT Models
Classic Build-Operate-Transfer
This is a traditional model in which the partner builds the team, sets up the office, and manages daily operations (hiring, payroll, HR) for an agreed period. After stabilization, operations are transferred to the client’s direct control.
Who is it best for?
Organizations that want to eventually have full in-house management and ownership of their international teams after initial stabilization.

Co-Sourcing BOT
In this variation, the client and the local partner co-manage the office during the “Operate” phase. Responsibilities such as team management, operations, or hiring may be shared, allowing the client to have earlier input and control while benefiting from the partner’s local expertise.
Who is it best for?
Companies looking for more control during the operation phase while still leveraging local expertise, particularly for specialized or sensitive operations.

Hybrid BOT (BOT with Partial Ownership)
Instead of fully transferring ownership to the client, this model allows for shared ownership between the client and the local partner even after the transfer. The client retains a majority share, while the partner remains involved in key areas such as HR, legal compliance, or payroll.
Who is it best for?
Companies that want ongoing local expertise or are wary of fully managing a foreign operation, particularly for HR or legal aspects.

Incremental Transfer BOT
This model involves a gradual transfer of operations in stages, rather than all at once. The client may take over certain aspects (e.g., technical management or HR functions) at different times while the partner continues managing other areas.
Who is it best for?
Companies looking to mitigate risks and ensure stability by taking over operational control progressively, adjusting based on performance and readiness.
