From Copado to Gearset — a Release & Governance perspective Alright, it’s time for that LinkedIn post — our much-awaited migration story. Context first: We operate at scale — ~100 developers, 3 major orgs, different production deployment strategies, and teams spread across multiple time zones. From a release and governance standpoint, consistency, control, and speed are non-negotiable. We had reached a mature state with Copado… but let’s be honest — maturity doesn’t always mean happiness 😄 We still saw: 👉 Commit and validation delays 👉 Deployment inconsistencies 👉 Developers occasionally “negotiating” with the tool 👉 And a release team spending more time firefighting than governing What started as a casual conversation turned into a PoC. After evaluating a few vendors, Gearset came out on top. The turning point Going into the PoC, I was 50:50 — mainly because of our complex landscape. Then this happened: 👉 Production-like pipeline setup in 2 days 👉 DevOps configuration (Git, pipelines, permissions, automation) in less than a day 👉 Developers across all levels involved — because governance without developer buy-in is just theory We tested real scenarios (especially the painful ones). Unexpected outcome: most issues simply didn’t show up… and a few turned out to be Salesforce limitations, not tooling. What stood out The most repeated feedback: “It’s FAST.” From a governance lens, that meant: 👉 Faster validations 👉 Clear visibility of changes (yes, even Flows 👀) 👉 Higher confidence in deployments By the end of the PoC, we shared a wishlist. Gearset delivered ~80% of it before we even signed. Where we are today (after 1+ quarter) ✅ We deploy to production daily — and developers don’t even feel it ✅ End-to-end automation (forward & back) ✅ Minimal release team intervention required ✅ Developers are self-served, confident, and faster ✅ Deployment-related issues have dropped significantly 📊 DORA metrics — lead time in one major org is now averaging ~5–6 days (Yes, we double-checked. Twice.) What’s next 👉 Integrating code quality checks 👉 Triggering automated tests post-deployment (~90% success so far) Beyond the product What stands out about Gearset: 👉 They listen 👉 They adapt 👉 They deliver Support is typically one message away (~10 mins) — which is rare these days. What can be better (Release/Governance view) 👉 More consolidated release view for root cause analysis 👉 UI is a bit old-school (reliable > flashy) 👉 Better team-level DORA metrics 👉 More granular access controls (RBA) My view on how a pipeline should be from Dev's perspective: (without compromising quality) Commits and deployments should be as seamless as taking a shower. If it requires constant DevOps intervention, the pipeline isn’t broken—the design is.
